Triple checked everything. Tweaking etc. No hope, giving up. Maybe somebody else will succeed.

Ok, success, eventually!
I got in touch with www.trigmann.de and with the professional approach I managed to succeed!

Take a look at the pictures, this is what I received from the Trigmann. Possibility of fine tuning was the key, as AKA Wayne suggested.
The piezos are 20mm, the foam dots below piezos 18mm, the cones are from Amazon, the ones suggested by AKA Wayne.

Nice! Those looks good. What was the key? Cone height I guess.

Yes AKA Wayne, the cone height. And the sensitivity, thus the smaller piezo.

Loving this thread. Thanks @nemo and @akawayne! Looks like we all now know where to start.

Piezos: smaller seems better so the signal isn’t too hot. 20mm for the head
Foam dots beneath cones 18mm
Cones: softer seems better for optimal signal while minimizing hot spots.

Wiring. All parallel but with the center polarity reversed. This seems to give great PS.
Cone height: very important to have this consistent and not too high.

Exactly, it's good to have the possibility to adjust each cone separately. At first I did it using washers, but even they were to thick.
If you (or anybody else) doesn't want to waste so much time like me (building several prototypes), I recommend to get in touch with trigmann (trigmann.de@gmail.com), who knows all the story (we discussed a lot) and is able to send you same stuff I received. Believe me, using this ready set you still will spend some time fine tuning the cones and tension. He is very experienced and open person and as the set is prepared on demand can be customized whatever way you want.

Nice work sticking with it Nemo and confirming what I found to be true. Four piezos in parallel with the center reverse polarity and setting to center mount trigger setting is the ticket. No hot spots and great PS.

What are you guys triggering from the eDRUMin into? Are you using SD3? A Pearl Mimic Pro?

SD3. The zone editor really helps to dial the PS in.
